Standing up an Integration Management Office without the bureaucracy

An IMO should shorten decision time. If it invents parallel reporting for its own sake, shut it down and rebuild the cadence.

The phrase “Integration Management Office” scares people who have lived through programme offices that existed mainly to demand status slides. A useful IMO is smaller and sharper.

Minimum viable cadence

  • One weekly meeting of workstream leads with a fixed agenda: decisions needed, blockers, customer risks.
  • One monthly board or steering pack of fewer than fifteen pages.
  • A single issues register with owners and dates — not three tools that drift apart.

Decision rights on one page

Before the first meeting, write which decisions the IMO can make, which escalate to the CEO, and which wait for the board. Ambiguity here is what creates duplicate escalations and exhausted managers.

When to dissolve

When workstreams can escalate through ordinary executive forums and the special cadence adds no speed, wind the IMO down. Perpetual integration offices are a symptom that ordinary governance never absorbed the combined entity.
